Make sustainability part of how the business wins

We help FMCG leaders improve sustainability performance by embedding sustainability into business strategy, aligning it with commercial goals so it shapes the decisions that drive growth, cost and resilience, rather than running alongside them.

Our work brings ambition, priorities, the business case and accountability together into one sustainability strategy that leaders can own and the wider business actually uses.

Mangrove POV

Aligning sustainability & the business

A successful sustainability strategy must flow from, and be hard-wired into the business strategy, not lead it and not run alongside it.

When sustainability within a business depends on personal passions or sits as a side-function, it fragments, creates gaps and organisational risk. When it's designed in and closely linked to the corporate strategy (not as the fifth pillar or the banner across the bottom of the strategy house!) it has the opposite effect: less flashy but more ambitious, thousands of people making decisions everyday with sustainability embedded. Shifting from if to how, making everyone in the organisation accountable for sustainability.

Companies can make most impact when their sustainability strategy is deeply embedded into the mechanics and mindset of business, enabling an optimistic view and a long future grounded in strategy and a realistic point of view.

Three Common Barriers

The barriers holding back sustainability

We see three key themes emerging for why sustainability is struggling to have the impact within businesses:

Satellite sustainability

For too many companies, sustainability still occupies a siloed space, with teams sitting in separate areas rather than being deeply integrated into commercial or operational parts of the business. 82% say that they do not speak the same language as the wider business (Mangrove's 'Sustainability Now' 2026 report), a profoundly striking indicator of disconnect. Without a shared language, getting sustainability to play a decisive role is a challenge. Also while sustainability policies exist in the business, only 15% feel sustainability functions wield strong influence over strategic business decisions (Mangrove's 'Sustainability Now' 2026 report).

Resource crunch

Sustainability teams, despite their dedication and ambition, face challenges realising their goals because of underfunding and overloading. With these constraints, meaningful progress can often feel like an uphill battle: teams end up firefighting to deliver day-to-day issues like reporting, compliance and stakeholder engagement rather than investing in long-term strategic thinking, laser-focused strategy and innovation.

The commercial gap

While sustainability is recognised as strategically crucial in many businesses, policies are not yet integrated with business targets. 85% stated that sustainability outcomes are not regularly quantified in financial terms such as ROI and margin, and 39% say targets do not influence commercial decisions (Mangrove's 'Sustainability Now' 2026 report). Without being translated into financial terms, sustainability rarely is allowed to decisively influence commercial decisions and bring commercial value.

How We Help

How we help

We must create end-to-end pathways between the sustainability team and other parts of the business, from product to R&D, commercial strategy, brand and operations, and engaging stakeholders in these parts of the business so that they can deeply understand the value sustainability can have on their parts of the business.

Typically we help our clients in:

Aligning ambition and commitment

Helping our clients to resolve the gap between what leaders aspire to and what the business will actually resource, so direction is agreed before cost debates derail it.

Focusing goals and prioritising where it matters

Being clear on 'the floor' that is non-negotiable and where is there an opportunity to stretch or spike that supports the growth agenda. And moving from activity-based metrics to outcomes linked to business value and risk.

Building the narrative and the case

Creating a decision-ready, commercially anchored articulation of what the sustainability strategy is, one that leaders can own and champion internally.

Embedding accountability

Clarifying who owns what and establishing the governance that holds the tension between category/sector or BU ambition and group-level commitments.

Why Mangrove

Why Mangrove

We speak the language of the business and sustainability

We translate sustainability into the terms that drive decisions: risk, cost, growth and trust.

We start with the business strategy

Sustainability should flow from the corporate strategy, not sit as a fifth pillar. We build from what the business is already trying to achieve.

We help make choices, not long lists

We help leaders make decisions, agree the non-negotiable floor and where to stretch, so resource goes where it will make the biggest difference.

We leave teams with something they can use

A decision-ready narrative and clear accountability that leaders can own and champion internally.

Even in sustainability, the consumer remains king

In a world of rapidly accelerating sustainability legislation, we’ve been reminded that it’s still the consumer who holds most of the cards. Recent events in dairy and automotive show what happens when brands push change faster than consumers are willing to follow.

Confusing needs & wants: bad news for sustainability

Apple’s annual iPhone launch cycle is a masterclass in confusing consumer wants with consumer needs. Their latest Product Environmental Report looks good on paper, but it completely ignores the environmental cost of the cycle itself.

The Perils of Benchmarking

Benchmarking is rarely an uplifting experience. But this week we were reminded of something more specific: how easy it is to draw completely the wrong conclusions when you’re not comparing apples with apples.

Sustainability & AI: Competitors or Powerful Allies?

Sustainability has slipped down the CEO priority list as AI takes centre stage. But the real opportunity isn’t to choose between them – it’s to bring them together. The potential wins for sustainability from smart AI application are enormous.

Forget becoming sustainable, being regenerative is where it’s at

There’s a growing view that businesses have been chasing the wrong sustainability goal. Being sustainable – doing less harm – may no longer be enough. The new ambition is to become regenerative: actively restoring people, places and the planet.

And another thing to keep you awake at night

Is that EV charging in the garage really better for the environment? What about that mattress you’re lying on? As sustainability-driven innovation uncovers more uncomfortable truths, brands face a tricky question: how much should you tell consumers before you’ve fixed the problem?

Does your sustainability strategy feel disconnected from the business?

If sustainability sits alongside the business strategy rather than inside it, we can help you align ambition, build the business case and make it part of how decisions get made.
